What is a customer satisfaction KPI tree?

A KPI tree is a one-page diagram that links a strategic outcome to the measurable drivers beneath it. Instead of a flat list of metrics, you see cause and effect: customer satisfaction at the trunk, the things that create (or destroy) it as branches, and the specific, measurable KPIs as leaves. It is the fastest way to work out which customer satisfaction KPIs matter for your organisation and, just as importantly, which ones you can safely ignore.

What is inside this KPI tree?

This tree was built live by Bernie Smith, the originator of the KPI Tree method and author of the Made to Measure KPIs series. It contains more than 45 real, carefully defined KPIs organised into colour-coded branches covering customer sentiment (NPS, CSAT and social listening scores), loyalty (repeat purchase rate and customer lifetime value), service quality (first-contact resolution and resolution times), product reliability (warranty claims and problems per hundred units), purchase experience, and value for money (total cost of ownership and market value retention). The tree is fully worked through a real-world example, vehicle purchase and ownership, so you can see exactly how each level of the tree connects to the one above it rather than staring at an empty template.

How to use it

Start by reading the tree from the top down and ask, for each branch, whether that driver applies to your business. Prune the branches that do not. Then adapt the KPIs on the remaining branches to your own products and services: the structure transfers directly even if your industry is nothing like automotive. Finally, pick the small number of KPIs you will actually track, the tree makes the trade-offs visible, so you can choose a handful with confidence instead of measuring everything.
